Fixed-timeline commitment means you work backward from a cutover date, not forward from a starting point. You pick August 15th as the date legacy systems go dark. Everything you build has to be production-ready by August 1st. This creates urgency that reveals prioritization immediately. Features that "would be nice" get cut. Dependencies that "we should probably include" get simplified. The timeline forces clarity.

Traditional migration planning does the opposite. You start with a comprehensive inventory of every application, document all dependencies, sequence the migration to minimize disruption, and project a timeline based on resource availability. Start with business capability mapping, not application inventory. What does the business need to do? Process orders, manage inventory, generate financial reports, handle customer service. Design target architecture cloud-native from day one. This means serverless where possible (Lambda, Fargate), managed services for databases (Aurora, DynamoDB), API Gateway for service communication, and S3 for data lakes. End of month 1 deliverable: a 10-page architecture document showing target platform design, migration phases, cutover plan, and ISV exit timeline. Not a 200-page requirements doc. Ten pages that engineering can build from.

Phase 2 (Months 2-3): Parallel Build

Months 2-3 are pure construction. Legacy keeps running. You're building the replacement platform based on month 1 designs. No integration work yet. No bridge systems. Just building cloud-native infrastructure and applications.

Split work into vertical slices by business capability. Don't build all databases first, then all APIs, then all frontend. Build one end-to-end capability (order processing, for example), prove it works, then build the next one. This creates early validation and morale momentum.

Prove viability with a pilot workload in month 3. Take one non-critical business process and run it on the new platform with real data (copied from legacy, not synced). This validates performance, reveals gaps in design, and gives business users early access to the new system. Pilot failures in month 3 are cheap to fix. Pilot failures during cutover are catastrophic.

Engineering productivity during parallel build should feel uncomfortably high. If your team is moving slower than expected, you're either over-engineering or dealing with undiscovered dependencies. Cut scope aggressively. The goal is a working platform by end of month 3, not a perfect platform.

Phase 3 (Month 4): Data Migration Dry Runs

Month 4 is when you learn whether the data migration plan is realistic. You've been building ETL processes during parallel build. Now you execute them against production data volumes and measure what breaks.

Run three dry runs during month 4: early month, mid-month, end of month. Each dry run should improve sync time and data quality. First dry run typically takes 3-4x longer than final run because you discover data quality issues (null values where you expected data, referential integrity violations, encoding problems). Document every issue. Fix them in legacy or ETL code. Re-run.

Establish data quality baselines that define "migration success." This can't be "100% of rows migrated" because legacy data is messy. Define acceptable error rates (0.01% for financial data, 0.5% for analytics data). Measure current state. If you're already outside tolerance in dry runs, you'll be outside tolerance at cutover. Fix the source data now.

Test rollback procedures during dry runs. If you can't restore legacy from a backup and resume operations within 4 hours, your rollback plan is theoretical. Rollback needs to be tested under pressure, with tired people making decisions at 2am. Month 4 is when you practice that scenario.

End of month 4, you should know exactly how long final sync takes, what manual interventions are required, and which data quality issues remain. If you don't have those answers, delay cutover by 30 days and run more dry runs.

Phase 4 (Month 5): User Acceptance and Training

Month 5 is when business teams validate the new platform actually does what they need. This is not IT testing. This is business users trying to do their jobs using the new system and reporting what doesn't work.

Run a 2-week user acceptance testing period with real business scenarios, not test scripts. Ask customer service reps to handle escalations. Ask finance teams to close monthly books. Ask operations teams to manage inventory. Watch them work. Document every question, every workaround, every moment of confusion. Those are gaps in training or functionality.

Training during moonshot migrations needs to be ruthlessly practical. Not 40-slide decks about system architecture. Not 3-hour webinars about all features. Give people 15-minute videos showing exactly how to do the five tasks they do most often. Make the videos searchable. Assume nobody will watch them until they're stuck.

Business validation often reveals features that work technically but fail operationally. A manufacturing company built an inventory management system that passed all functional tests but didn't show enough historical data for warehouse managers to make stocking decisions. They added 90-day trend charts in week 3 of UAT. That one change prevented post-cutover confusion that would have slowed operations.

By end of month 5, business users should be comfortable enough with the new platform that they're asking when they can switch permanently. If they're not asking, you have adoption risk that needs addressing before cutover.

Phase 5 (Month 6): Cutover Execution

Month 6 is the 2-week window where you freeze writes to legacy, execute final data sync, validate everything migrated correctly, and switch production traffic. This is where planning from months 1-5 gets validated.

Cutover Day -14: Announce cutover window to business. No new features in legacy. Support teams on standby.

Day -7: Freeze legacy system writes at end of business day. Execute final data sync overnight. Validate data quality against baselines established in month 4.

Day -6 to Day -2: Business teams validate critical workflows on new platform using migrated production data. Every team must sign off that their area works correctly. Finance closes books. Customer service processes tickets. Operations manages inventory. If anything fails, you have 5 days to fix or abort.

Day -1: Final go/no-go decision. Engineering lead, business sponsor, and CTO review validation results. If data quality is within tolerance and critical workflows passed validation, proceed. If not, abort and investigate.

Day 0: Switch production traffic to new platform at 6am (or lowest traffic time for your business). Monitor everything. Support teams standing by for incident response. First 24 hours are critical, most issues surface in first day.

Day +1 to Day +14: Stabilization period. New platform is primary, but legacy remains available for rollback if needed. After 48 hours, rollback becomes impractical (data divergence too high). After 14 days, legacy systems go dark permanently.

During cutover, communication matters more than technical perfection. Over-communicate status to business teams. Post updates every 2 hours, even if the update is "data sync still running, 60% complete." Silence creates anxiety that manifests as escalations to executives.

Phase 6 (Post-Cutover): ISV Decommissioning and Cost Realization

First 30 days post-cutover are about stabilization and proving ROI to finance. You're measuring actual cloud costs versus legacy TCO with the same workload. You're terminating legacy contracts. You're shipping features that were impossible on the old platform.

Issue termination notices to ISVs within 10 days of successful cutover. Most contracts require 30-90 days notice. Get that clock started immediately so you stop paying maintenance fees quickly. Some vendors will try to negotiate extended support contracts "in case you need help." Decline unless you've discovered data quality issues that require vendor assistance to resolve.

Calculate actual savings carefully. Don't compare cloud costs to legacy infrastructure costs. Compare total cost of ownership: legacy software licenses, maintenance fees, infrastructure, support staff, facilities versus cloud infrastructure, engineering team, new tooling. Most moonshots show 30-50% TCO reduction within 12 months.

Document what worked, what didn't, and what you'd do differently. This institutional knowledge is gold for the next moonshot (and there will be one, most enterprises have multiple legacy systems). Write down the decisions that felt risky but worked. Write down the assumptions that were wrong. Share this with other engineering teams who are planning migrations.
